The client operated five customer-facing business functions within Zendesk: Claims, Complaints, General Enquiries, Compliance, and Contacts. The organization wanted to consolidate customer service operations onto ServiceNow while ensuring continuity of service and minimal impact on day-to-day business activities.
A phased migration strategy was adopted to reduce risk and support-controlled user adoption. Rather than migrating all teams simultaneously, the implementation began with the Claims team and was followed by the Complaints, General Enquiries, Compliance, and Contacts teams in subsequent phases.
For each business function, we designed and implemented tailored ServiceNow CSM capabilities, including:
In addition to the core migration activities, one business unit relied on a third-party application for managing case-related information. To improve agent efficiency and reduce manual effort, we integrated ServiceNow with the external platform through APIs, enabling customer and case information to be transferred from ServiceNow.
Before each migration phase, detailed discovery workshops and data mapping exercises were conducted to align Zendesk processes with ServiceNow capabilities. Comprehensive User Acceptance Testing (UAT) sessions were performed with business stakeholders to validate functionality and ensure operational readiness. Following each go-live, hypercare support was provided to rapidly resolve issues, support users, and drive adoption.
The organization successfully transitioned five customer service teams from Zendesk to ServiceNow through a controlled, low-risk migration approach with no major business disruption.
Automated routing, workflow-driven case management, and integrated customer communications reduced manual processing and improved case handling efficiency across all teams.
Standardized case management processes and automated notifications improved response consistency and customer communication throughout the case lifecycle.
Integration with a third-party case management platform enabled agents to transfer critical information directly within ServiceNow, eliminating duplicate data entry and improving productivity.
Structured UAT cycles, stakeholder engagement, and post-go-live hypercare support contributed to a smooth transition and rapid adoption of the new platform across all business units.
